Why AI goals keep outpacing the industrial data reality

AI is no longer optional in manufacturing. Across the industry, leaders are pushing enterprise‑wide initiatives aimed at smarter decisions, greater efficiency, and long‑term resilience—often while balancing ambitious new AI strategies against deeply entrenched legacy systems. Teams are being asked to do more with AI, even as questions linger around where to start and how existing OT data can realistically support those goals. The expectation is clear: AI should deliver measurable advantage, not just experimentation.

But while AI ambition is accelerating, the industrial data reality hasn’t kept pace.

Manufacturers are generating vast amounts of OT data, yet much of it remains siloed across plants, lines, and legacy systems. Context is inconsistent. Visibility is fragmented. And data that should fuel insight is often difficult to scale beyond isolated use cases.

This disconnect creates a growing gap between what organizations want AI to do—and what their data foundations can actually support. As AI strategies move faster than data readiness, that gap continues to widen, stalling progress before it even has the chance to scale.

Why AI efforts stall before they scale

AI initiatives rarely fail because the algorithms aren’t ready—they stall because the data beneath them isn’t. In most manufacturing environments, the data AI depends on is still locked inside automation siloes, scattered across systems that were never designed to work together. Information may exist, but it’s often incomplete, inconsistent, or inaccessible in the moments that matter. Without a reliable way to aggregate, contextualize, and deliver data across plants and sites, insights remain localized and difficult to replicate. What works in one facility can’t easily be replaced elsewhere, leaving teams with blind spots instead of enterprise-wide intelligence—and AI efforts that struggle to move beyond isolated pilots.

Perceived cybersecurity risks

In the push to advance AI initiatives, data access is often treated as an afterthought—something to address later, once results start to materialize. But without a trusted, secure way to access industrial data, progress can feel risky from the start. Expanding access without clear governance or visibility increases the perceived attack surface, raising concerns about exposure and unintended consequences. When teams aren’t confident that data can be shared safely and consistently, hesitation sets in. In many cases, doing nothing feels safer than moving forward, further slowing momentum and widening the gap between AI ambition and execution. Over time, this hesitation doesn’t just slow progress—it quietly raises the cost of standing still.

This tension surfaced repeatedly in discussions at Hannover Messe. During her session, Abby Eon, SVP, GM Kepware, reinforced that many organizations are realizing AI doesn’t need more data—it requires alignment. Alignment on what outcomes matter, what “good” looks like, and how data access is governed across environments. Without that shared foundation, broader data availability often feels more like a risk than an enabler, reinforcing caution instead of progress.

The compounding cost of “good enough”

Fragmented architectures rarely fail all at once. Instead, they persist through temporary fixes and workarounds that feel sufficient in the moment. Each new initiative adds another layer—another integration, another exception, another dependency—incrementally increasing complexity and uncertainty. What once seemed manageable becomes harder to untangle with every passing project. As fragmentation lingers, modernization grows more difficult and disruptive. The longer organizations rely on “good enough” data foundations, the more those foundations constrain future AI efforts—turning short-term compromises into long-term barriers to scale.

The gap between AI ambition and data readiness

As AI adoption accelerates across manufacturing, a familiar tension is emerging. Organizations feel the pressure to move faster—to keep pace with competitors, meet leadership expectations, and avoid falling behind. But this urgency often exposes a hard truth: the challenge isn’t a lack of data; it’s a lack of usable, contextualized data that can actually support impactful AI outcomes. While AI strategies continue to advance, data readiness lags behind, widening the gap between what organizations want AI to do and what their data can realistically enable today. Without the right foundation, ambition outpaces execution—and AI’s potential remains just out of reach.

There might be a better way…

As AI adoption accelerates across manufacturing, many initiatives stall for the same reason: the data foundations beneath them weren’t built to support AI at enterprise scale. The issue isn’t a lack of data—it's the inability to reliably orchestrate, contextualize, govern, and deliver OT data across plants and systems.

This is where embracing Industrial Data Operations (IDO) principles becomes essential.
